How to help new managers succeed

P

romoted to his first management role when
his organization doubled in size practically
overnight, "Karl" hit the ground running
his first day as a shift supervisor, and he didn't
stop until he'd driven his team half-crazy with
micromanagement, temper tantrums and personal
sniping that eventually made the rounds of his reports.
It made for a difficult year, especially after
another new manager developed many of the same
problems (compounded by his legitimate reputation
as a "difficult" person), and department managers
- themselves learning their roles in a bigger, more
dynamic team - failed to parse a fast solution to this
growing predicament. Morale tanked among frontline employees as they struggled to work for a team
leader who wasn't trusted by his department head, and
everyone together faced the ire of a "Big Boss" who
quickly grew impatient with the dysfunction.
Add in some typical employee shenanigans,
and work life grew chaotic and tense. It would
take months of counseling with a hired consultant
to untangle the knots of ill will, distrust and
disappointment, and Karl, as a cautionary tale to other
managers, ultimately lost his job. Worse yet, he lost a
lifelong friend who also worked there - someone he'd
helped get hired.
Unfortunately, none of this is an uncommon
occurrence, especially in companies where supervisors

are promoted out of "emergency," without cultivation
and training but with expectations to master a
vastly new role on the fly. But it can also happen in
those companies that have ample time to develop
new managers more effectively - and don't. Either
way, it's no surprise that across U.S. companies,
only a little more than half of all employees think
their immediate managers are effective, according
to one survey, and nearly 70 percent of employees
say they're disengaged because of poor leadership,
according to another by Gallup. Yet supervisors are
the folks that an avionics repair shop owner depends
on to help make the company successful.
Of course, managing people is never easy,
particularly for new supervisors. It's always a learning
experience. Smoothing the transition requires you to
be involved in their onboarding, which means you
should know why this is an important step, you have
insight into how these soon-to-be supervisors should
be prepared, and you have some perspective of your
role as coach as you help the person earn his stripes. It
also means you know they're a work in progress, and
that grooming them is a critical part of your job.
New assignments
Leading people is always a practical skill. It can't
be solely taught in a classroom, and much of it is
learned through on-the-ground experience. But this
