The first part of situational leadership requires you to match
your leadership style to the situation and the person, which
means you must vary how much control you exert over your
people whenever you make decisions that affect them, or
when you motivate them, or when you direct their work.

New employees, in particular, need directing,
according to business coach Keith Tindall. They
possess low skills, or they may be starting their first
real job after certification. Either way, they're probably
also highly motivated to succeed, and with that
may come some insecurity over their shortcomings.
Spending time working with them to offer praise and
corrections - or having a mentor do that - can allay
those concerns and help them move to the next level of
competency.
This style often rubs more experienced employees
the wrong way, since it can come off as bossy or
dictatorial. These seasoned employees don't require
telling unless they're facing a new situation they've
never faced before; for example, there's an actual
emergency and they need to evacuate, or you've
implemented a new process, or they're learning a new
skill set, according to Tindall.
2. SELLING. Here, the leader is still in charge, the
leader knows what he or she wants the group to do,
and the leader communicates that expectation. But the
leader relies on a gentler hand. Indeed, this "what if
we tried it this way?" approach is more coaching than
telling, according to Tindall. Instead of stepping in to
help a struggling employee perform a task, the leader
may suggest a better technique, and then supervise
while the person processes the learning. Likewise, the
leader will explain decisions, changes in plans, or other
actions, particularly when those are nonnegotiable,
according to UK consultancy Lindsay-Sherman. While
the leader listens to employees' concerns, he or she
will try to convince them to the leader's side. In both

cases, the leader focuses on relationships with his
employees to increase their confidence, motivation and
trust.
3. CONSULTING. Again, the leader makes
decisions, but now there's two-way communication. He
or she presents a problem and background information,
asks questions, reflects on employees' suggestions, and
then chooses a solution in a role-modeling manner,
according to Lindsay-Sherman.
The leader can do this because the staff is
increasingly skillful, and they don't need detailed
instructions or follow up, according to Tindall. But
they are still relatively inexperienced or tentative, or
the task is fraught with unusual risk, so the leader
needs to maintain some control. As a result, the leader
will continue to work with the employee to ensure
work is done at the appropriate level.
By using this style, the leader allows his or her
people to gain a greater sense of participation and
independence. In fact, the leader may begin to
allow the employee or team to devise ways to meet
objectives without directives. The leader's focus
shifts toward helping the team perform together and
to maintaining positive relationships with the staff.
The leader may also ask for more feedback, or for
employees to candidly evaluate their own performance.
But for this to work, members must feel they're in a
supportive, trusting environment.
4. DELEGATING. For the first time, the group
or individual makes the decisions - within limits and
